What is Hybrid Work in an AI Ready organisation?

Operating Dimension 4 of the AI Ready Business Change Architecture — how human and AI capability is assigned to work.

By Rob GauntJuly 10, 2026

Hybrid Work is the fourth of the five Operating Dimensions in the AI Ready Business Change Architecture. Its definition: how human and AI capability is assigned to work.

In the context of the AI Ready Business Change Architecture, Hybrid Work (D4) is not about remote versus in-office working arrangements. It is about the fundamental question of how work is divided between humans and AI — which tasks, decisions, and capabilities are assigned to human workers, which to AI systems, and how those assignments are governed.

Hybrid Work (D4) sits in the Operating Layer — the layer that describes how the AI Ready organisation runs. The five dimensions in this layer must be actively designed and evolved.

The AI Ready Business Change Architecture has three layers, in this order: the Bedrock (philosophy) → the 4 Foundations → the 5 Operating Dimensions. The sequence is load-bearing — the Foundations must be in place before operational change, and the Bedrock underpins both.

The Bedrock is critical to how Hybrid Work operates: AI cannot replace the inherent value humans bring — through judgement, relational trust, ethical reasoning, meaning-making, and creativity. The AI Ready organisation is not designed to replace humans. It is designed to position human uniqueness as the organisation's greatest strategic asset. This means Hybrid Work assignments must protect and amplify human uniqueness, never automate it away.

Before Hybrid Work can be designed, two Foundations are essential:

  • F2 · Adaptive Structures — Moving beyond functional hierarchy to outcome-oriented organisational design. Structures must flex around value before work can be assigned effectively across human and AI.
  • F4 · AI Literacy — Leaders and workforce ready for a structurally different world of work. People must understand where AI should and shouldn't be used.

Hybrid Work connects closely with Role Evolution (D5) — how people develop and migrate into AI Ready roles. As work is reassigned between human and AI capability, the roles people fill must evolve accordingly.

Frequently Asked Questions

Is Hybrid Work about remote work?

No. In the AI Ready Business Change Architecture, Hybrid Work (D4) is about how human and AI capability is assigned to work — not about where people sit. It is about how the organisation decides what work humans do, what work AI does, and how those capabilities are combined.

How does the Bedrock philosophy affect Hybrid Work?

The Bedrock position is that AI cannot replace the inherent value humans bring — through judgement, relational trust, ethical reasoning, meaning-making, and creativity. This means Hybrid Work assignments must protect and amplify human uniqueness as the organisation's greatest strategic asset.

What Foundations are needed before Hybrid Work can be designed?

All four Foundations must be in place, but Adaptive Structures (F2) and AI Literacy (F4) connect most directly. Structures must flex around value, and leaders and workforce must be ready for a structurally different world of work.
